Professional negotiation is not a contest to produce a winner and a loser. It is a process for making trade-offs explicit.
When scope expands, name the value behind the request first.
Then explain the impact in concrete terms: timeline, effort, quality or risk.
Offer a path forward that preserves momentum, such as a smaller first release or a time-boxed experiment.
The tone matters as much as the logic.
“We cannot do that” closes the door; “We can do the core workflow now and validate the advanced rules in the next increment” keeps the conversation constructive.
